How Long a 2D Animation Project Takes and What Drives the Cost

A realistic stage by stage timeline for an animated explainer, which variables move the price, and what compresses.

A ninety second 2D explainer realistically takes five to seven weeks, and clients are consistently surprised because the visible output arrives in the last third. Understanding where the time goes makes it possible to compress the right stages and to recognise which requests will not shorten anything.

Week one is script and structure. This is where the explanation is actually built, and it is the stage that most determines whether the film works. A ninety second film carries roughly two hundred words of narration, which is a small number for a subject the client considers complex, and the negotiation over what to leave out happens here or it happens later at ten times the cost.

Week two is the storyboard and the visual direction. Every scene is defined, the illustration style is established, and the client approves both. For animation this stage carries more weight than in live action because nothing is captured incidentally: every element in the finished film has to be drawn, so the board is the complete list of work to be done.

Week three is illustration. All the assets are produced: characters, backgrounds, objects, icons, and any elements that will be animated separately. This is the stage that scales most directly with the number of distinct scenes, which is why scene count rather than runtime drives the cost of a 2D project.

Weeks four and five are animation. Assets are rigged where they need to move, scenes are animated, and transitions are built. Complexity here varies enormously: a character walking across a frame is an order of magnitude more work than a diagram assembling, and a brief that specifies character action without knowing this is a brief that will be repriced.

Week six is sound, music, voiceover and revisions. The voiceover is usually recorded once the picture is locked so it can be timed against the animation, and the sound design is built to support the motion. Zhang et al. (2025) found that audiovisual features of short video advertising contribute measurably to consumer engagement behaviours, which is why this stage is not a finishing touch.

The variables that actually move the cost are the number of distinct scenes, the amount of character animation, the illustration style, and the number of deliverable versions and languages. Runtime affects it far less than clients expect: extending a film from ninety seconds to two minutes within the same set of scenes adds little, while adding four new scenes adds substantially.

The illustration style is a cost decision disguised as an aesthetic one. Flat vector shapes with simple forms animate quickly and cheaply. Detailed illustration, textured artwork, hand drawn frames and anything requiring frame by frame animation multiply the effort. Choosing the style with the cost implications on the table produces better decisions than choosing it from a moodboard.

The stages that compress are illustration, if additional artists are added, and revisions, if the client accepts fewer. The stages that do not compress are script and storyboard, because they are decisions rather than production, and animation, because it is largely serial. Mirzaei et al. (2025) argue that project methodologies should be customised to the specific project rather than applied uniformly, and a compressed animation project should reduce scene count rather than attempt the same work faster.

The compensating argument for the timeline is that the assets persist. Characters, backgrounds and the motion system built for one film can produce a series at a fraction of the cost, which is why the second and third films in an animated series are dramatically cheaper than the first. Clients who commission one explainer pay for the whole system; clients who plan a series amortise it.
